Why agents need to be told, not asked

You've built an agent. It's capable. It can draft emails, analyze data, talk to APIs. But it only does anything when you prompt it. The rest of the time, it's blind.

A payment just failed. A deployment just went out. A new lead just hit your CRM. Your agent has no idea.

Most agent systems are prompt-driven by design. That works for conversational tasks. For everything else, it falls short.

The alternative is polling: have the agent check every 30 seconds whether anything changed. That's 2,880 API calls per day, per event type, mostly returning nothing. It's expensive, it adds latency, and it still misses events by up to 30 seconds.

Webhooks are the better model. Instead of the agent asking "did anything change?", the external system calls the agent the moment something happens. The agent wakes up with full context already in the payload. It acts immediately, with no human involved.

Five agent + webhook patterns worth stealing

The range of useful combinations is wider than most developers expect. Here are five patterns across different domains.

DevOps agent: deployment fires, agent runs smoke tests

A CI/CD pipeline fires a deployment.created event when a new release goes out. The agent receives the deployment ID, commit SHA, and environment. It runs a smoke test suite, checks error rate telemetry for 90 seconds, and triggers a rollback if thresholds are breached, all before a human would have opened the dashboard.

This only works at webhook speed. Polling would catch the deployment minutes late, long after the damage window opened.

Support agent: payment fails, agent reaches out before the customer notices

When Stripe fires payment_intent.payment_failed, the support agent gets the customer ID, failure reason, and retry count. It looks up the account, checks usage history, and sends a personalized recovery message via the right channel (email, in-app, or Slack for high-value accounts) with a direct fix link.

The faster the response, the higher the recovery rate. Most dunning emails go out hours later. This one goes out in seconds.

Sales agent: new lead lands, research is ready before the rep opens it

When a new lead hits the CRM, the agent receives company name, size, industry, and source. It runs a research pass: LinkedIn, recent news, job postings, tech stack signals. By the time a rep opens the lead, a personalized first-touch draft is already waiting.

Lead response time directly affects conversion. The agent uses the lead.created event as its starting gun.

Security agent: exposed credential detected, rotation starts immediately

GitHub's secret scanning fires secret_scanning_alert.created the moment it detects a credential in a repository. The security agent identifies which service the credential belongs to, revokes it via the provider's API, issues a replacement, updates the secrets store, and files an incident ticket.

The exposure window shrinks from hours to seconds. This is a race condition, and webhooks are how you win it.

Content agent: article published, distribution runs automatically

When a post is published in a headless CMS, the agent receives metadata, excerpt, and canonical URL. It generates platform-appropriate variations (Twitter thread, LinkedIn post, newsletter blurb), schedules them in the relevant tools, and pings the indexing API.

The writer hits publish once. The agent handles the distribution sequence every time, consistently, without forgetting a step.

The receiver's only job is to return 200 fast. Webhook senders have short timeout windows, typically 5 to 30 seconds. If the agent tries to do real work synchronously inside the handler, you'll start dropping events. The background_tasks pattern keeps acknowledgment and execution separate.

What makes a webhook platform agent-friendly

Most webhook platforms were designed for humans configuring things manually. Agents need something different.

  • Programmatic endpoint creation. Agents register their own listeners via API when they boot. Dashboard-only setup is a hard blocker for autonomous operation.
  • Reliable retries with backoff. Agents can't manually retry a missed event. If the endpoint was down, the platform retries with exponential backoff. Dead-letter queues for exhausted retries are required, otherwise events vanish silently. (See our webhook retry guide for how to structure this.)
  • Stable, parseable schemas. Agents parse JSON automatically. Inconsistent field names or variable event formats break parsers in production.
  • Signature verification. A spoofed payload triggering a support agent could send the wrong message to the wrong customer. HMAC verification needs to be enforced cleanly by the platform.
  • Machine-readable observability. Delivery logs, retry counts, and failure rates available via API, not just a dashboard. Agents that monitor their own health need programmatic access to their own delivery metrics.
